What is a Microsoft Dynamics 365 implementation?

The success of a Dynamics 365 project feels like it rests on one moment: go-live. But, in reality, it’s the result of a series of decisions made in the run up to going live and beyond.

A well-executed implementation helps you convince everyone to use your new system, so you realise ROI faster. But get it wrong, and even the best technology can become difficult to use and costly to maintain. Often, this causes the project to miss all expected results and leaves you at the mercy of board scrutiny.

To avoid this, we treat implementation as a business transformation project, as crucial as the technology at the heart of it. Using our proven PIONEER methodology, we guide organisations through every stage of the journey, building the right foundations, driving the necessary change and ensuring success.

The result is a Dynamics 365 platform that meets your business goals, is embraced by your users and delivers value for years to come.

Common reasons why Dynamics 365 implementations fail_

Implementation starts from the moment you choose to embed Dynamics 365 in your business. From there, there are plenty of choices to make. And if you don’t devote time to making the right choices, there are potential traps you can fall into:

  • Unclear goals and success criteria
  • Poor data quality and migration planning
  • Over-customisation that increases complexity and cost
  • Integrations that aren’t fully considered from the outset
  • Limited user involvement during design and testing
  • Insufficient training and change management

All of these will limit the success of the end system and how smoothly implementation happens. But the good news is that these issues are all avoidable with the right approach.

PIONEER: the Dynamics 365 implementation framework rooted in lived experience_

Every Dynamics 365 partner has a methodology. What matters is whether it works in the real world.

Unlike generic implementation frameworks, our PIONEER methodology has been shaped by practice. We’ve refined it through hundreds of customer engagements across CRM, ERP and beyond. We even applied the same principles within our own business transformation journey.

At its core, PIONEER is based on a simple belief: successful implementations are defined by how effectively people, processes, data and technology come together to deliver meaningful business outcomes.

It’s a consistent, repeatable approach that gives customers confidence throughout delivery, while allowing projects to evolve as priorities change and new insights emerge. Every phase has been carefully designed to build strong foundations, reduce risk early and create long-term value beyond go-live.

The seven stages of our Dynamics 365 implementations_

Plan Establish goals, governance, scope and project foundations
Investigate Understand current processes, requirements and opportunities
Orchestrate Design the right solution, architecture and roadmap
Nurture Configure, build and validate the solution
Engage Prepare users through testing, training and change management
Execute Deliver a controlled and successful go-live
Reinforce Drive adoption, optimisation and continuous improvement

Plan: Build the foundations for success_

Many implementation issues can be traced back to the start of a project. Unclear ownership, competing priorities and poorly defined objectives all create delays, confusion and costly rework later.

That’s why we invest time upfront in creating alignment before requirements gathering begins.

Mobilising the right team_

Successful implementations need more than a project manager and a technology team. From the outset, you need stakeholders, subject matter experts and decision-makers involved who will play a key role throughout delivery.

We make sure the right people from your side and ours are involved for clear responsibility and accurate decisions.

Defining what success looks like_

Before discussing functionality, we take the time to understand what you’re trying to achieve. Are you looking to simplify processes? Improve reporting? Increase productivity? Create a better customer experience?

By agreeing goals, success measures and desired outcomes upfront, every requirement and design decision can be assessed against what the business is ultimately hoping to gain.

Setting the project up for delivery_

This stage also creates the practical foundations that support the rest of the project, including collaboration tools, reporting processes, project plans and workshop schedules.

We also establish project governance, reporting structures and escalation routes, creating a clear framework for managing risks, resolving issues and controlling change throughout delivery.

Investigate: Understand your current state_

The Investigate phase is a deep dive into your business, existing technology landscape and ways of working. Rather than making assumptions, we work with your teams to understand what’s working well today, where the frustrations are and what success should look like in the future.

Discovery workshops_

Through a series of workshops with stakeholders and subject matter experts, we explore your current processes, uncover pain points and identify opportunities for improvement. These result in:

  • A prioritised requirements backlog
  • Mapped business processes and user journeys
  • Defined business and technical requirements
  • Identified pain points and improvement opportunities
  • Initial gap assessments for non-standard requirements
  • Environment, integration and reporting considerations
  • A clear understanding of what success looks like for each team

Understanding your technology landscape_

Dynamics 365 rarely operates in isolation.  We review your existing CRM, ERP and business applications, along with any integrations, reporting tools and supporting systems. Understanding how information flows across the organisation helps to identify dependencies early and avoid surprises later in the project.

Mapping processes and opportunities_

Technology should support how your business works, rather than force unnecessary change.

Understanding your current-state processes is critical before defining what good looks like in the future. This helps identify inefficiencies, remove duplication and highlight opportunities to simplify or automate tasks as part of the implementation.

Capturing requirements and identifying gaps_

We work with your teams to document functional requirements, reporting needs and the less visible requirements that are often overlooked, such as security, governance, performance and user experience. Every requirement is captured, prioritised and validated to make sure the project remains focused on delivering business value.

Orchestrate: Design a solution built for the future_

The Orchestrate phase takes your business insights and needs, and turns them into a practical solution design that balances your immediate needs with long-term scalability.

Designing the solution_

Using the requirements gathered during discovery, we design the complete solution architecture, covering the whole ecosystem:

  • The Dynamics 365 applications and capabilities required
  • Any supporting Power Platform components
  • Integrations with other systems and data sources
  • Data structures and migration approaches
  • Testing, training and adoption strategies

This ensures the solution works as a cohesive whole rather than a collection of disconnected technologies.

Applying design principles_

Throughout this phase, we apply a set of principles that help keep solutions maintainable, scalable and aligned to Microsoft’s roadmap:

  • Adopt standard functionality before changing processes
  • Configure before customising
  • Standardise where possible
  • Design for future growth, not just today’s requirements
  • Design user roles, permissions and controls for ongoing security and governance

Planning the environment strategy_

Before any build work begins, we define how the solution will move safely from development through to live operation. This includes creating an environment strategy covering:

  • Development environments for configuration and build
  • Test environments for validation and training
  • Production environments for live use

Getting this right early creates a smoother path to deployment and reduces the risk of issues appearing at go-live.

Managing gaps and customisation_

Not every requirement can be met using out-of-the-box functionality.

Where gaps are identified, we assess potential options, document the recommended approach and review these decisions with stakeholders before moving forward. Depending on the requirement, the solution could involve configuration, an integration, a third-party application or bespoke development.

We only recommend customisation when it delivers genuine business value or addresses a requirement that can’t be achieved through other options. Every proposed customisation is assessed against factors such as:

  • Business value
  • User impact
  • Complexity
  • Ongoing maintenance requirements
  • Future compatibility with Microsoft’s roadmap

This helps ensure customisations solve meaningful problems rather than introducing unnecessary cost and technical debt.

Nurture: Build, configure and validate_

With the design agreed, we move into configuration, development and testing, turning plans into a working Dynamics 365 platform. While this is often viewed as the technical stage of a project, it’s also where many implementation risks are identified and addressed before they impact users.

Configuring the platform_

The first step is configuring Dynamics 365 to support your agreed processes and requirements. This includes setting up core functionality, business rules, workflows and automation, helping to streamline processes while reducing manual effort.

Because the solution is being built against requirements gathered earlier in the project, every configuration decision can be traced back to a tangible business need.

Preparing your data for migration_

One of the biggest contributors to implementation success is data quality. Duplicate records, missing information and inconsistent processes often become more visible after implementation, making it harder for users to trust the platform and reducing the value of reporting, automation and AI capabilities.

Throughout delivery, we work with your teams to:

  • Understand which data genuinely needs to be migrated
  • Map legacy data to the correct structures in Dynamics 365
  • Identify data quality issues and opportunities for clean-up
  • Validate migration approaches through test migrations
  • Ensure critical business information remains accurate and accessible

This helps ensure that poor-quality data isn’t simply carried from one system to another.

Building through feedback_

Regular reviews, technical testing and show-and-tell sessions give stakeholders visibility of progress, allowing feedback to be captured early and ensuring the solution continues to align with business expectations as it evolves.

Delivering integrations_

Once integration requirements have been identified and designed, we build and test them alongside the wider solution. This ensures systems can exchange data as expected, business processes work end to end and any issues are identified long before users begin testing.

Engage: Prepare users for success_

Change management is as crucial as technical implementation. The Engage phase is focused on ensuring users are confident in the solution, comfortable with new ways of working and ready for go-live.

User Acceptance Testing_

Through User Acceptance Testing (UAT), users validate the solution against real-world scenarios and day-to-day processes. This allows us to confirm the system meets requirements, identify any final issues and build confidence in the solution before go-live.

Just as importantly, UAT helps users become familiar with the system before it’s introduced to the wider organisation.

Training users for long-term success_

We prepare and support training for end users, super users and administrators, ensuring everyone has the knowledge needed to work effectively in the new environment. We also use a train-the-trainer approach, helping internal champions build the skills and confidence needed to support adoption long after the project team has left.

Managing the people side of change_

For many users, moving to a new system can feel disruptive, even when the benefits are clear. The more involved users are before go-live, the more likely they are to adopt the solution successfully afterwards.

Throughout the project, we work with stakeholders to communicate progress, engage users early and build readiness for go-live. This includes planning communications, identifying champions and creating opportunities for feedback throughout the journey.

Preparing for the transition to live_

Alongside testing and training, preparations begin for the move into production. This includes final data migration testing, readiness reviews, cutover planning and bringing together project, support and business teams to ensure everyone understands their role during go-live.

Execute: Go live with confidence_

The Execute phase is about making sure the transition is controlled, risks are understood and support is in place from day one.

Planning the cutover_

Long before go-live arrives, we create a detailed cutover plan covering every activity required to move from your legacy systems to Dynamics 365. This includes final data migration, deployment activities, readiness checks and formal sign-offs from key stakeholders.

The aim is to ensure everyone knows what is happening, when it’s happening and who is responsible for each task.

What happens during go-live?

While every project is different, a typical go-live follows a structured sequence:

  • Final go/no-go review and approval
  • Deployment of the solution into the production environment
  • Final production data migration
  • Validation and readiness checks
  • Handover to support teams
  • Launch to users
  • Activation of hypercare support

Following a predefined process reduces risk and gives teams confidence that the solution is ready for live use.

Supporting users from day one_

We establish clear support processes before launch, including issue management, escalation routes and a dedicated hypercare team. During this period, project teams, support teams and key business users work together to resolve issues quickly and help users build confidence in the new platform.

Reducing risk during deployment_

Throughout the project, data migration methods, deployment processes and integrations are tested multiple times before they are used in production. During Execute, final readiness checks are completed and rollback procedures are agreed should they ever be required.

Reinforce: Drive long-term value_

The Reinforce phase is about helping your organisation embed new ways of working, maximise adoption and continue improving the platform as your business evolves. This is what drives long-term value.

Ongoing support and managed services_

As the project team steps back, support becomes increasingly important.

During Reinforce, we complete the transition into our managed services team, ensuring users have access to ongoing support, governance and specialist expertise. This creates continuity between implementation and business-as-usual operation, helping organisations maintain momentum after launch.

For many customers, this is where the relationship evolves from a project into a long-term partnership.

Building on your Microsoft investment_

One of the advantages of the Microsoft ecosystem is that the platform is constantly evolving, with twice-yearly release waves.

As new capabilities become available, whether that’s Copilot, Power Platform automation, AI agents or new Dynamics 365 functionality, organisations can continue building on the foundations already in place.

Because governance, user adoption and support structures already exist, innovation becomes easier to introduce and scale across the business.

Learning and improving_

Every implementation provides valuable lessons. As part of the Reinforce phase, we review what worked well, identify opportunities for improvement and capture feedback from project teams, users and stakeholders. These insights help inform future enhancements and ensure the solution continues to evolve in line with business priorities.
