Why did we create the PIONEER approach?

Implementing business applications can be complex, and many projects face common challenges like unclear goals, poor communication, and low user adoption. These issues often lead to delays, increased costs, and solutions that don’t meet business needs.

We created the PIONEER approach to tackle these challenges head-on. It provides a clear, phased structure that keeps projects aligned with business objectives, while encouraging collaboration, reducing risk, and ensuring the solution is fit for purpose.

The PIONEER approach_  

The PIONEER approach is our way of doing things, enabling us to embed the rewards of Microsoft applications into your business.  

Each phase has been carefully crafted to allow us to thoroughly progress the project and build effective foundations that deliver long-term success for your business. Most crucially, we work in partnership with your business to balance control and agility, manage risk and empower your teams to thrive long-term. 

1. Plan 

The plan phase is where success begins. Working with your business, we’ll plan the foundations of the project, including the overarching method, governance, steering groups and collaboration tools. 

It’s also when we build your project team, ensuring that the right people are involved from both our side and yours. We’ll ensure everyone is aligned to the same goals and ways of working for consistent progress.  

At the end of this stage, you’ll have a blueprint for the project moving forward. 

2. Investigate 

In the investigate stage, we dive deeper into your requirements by taking a close look at your existing infrastructure and processes. Using a workshop format, we’ll also uncover any opportunities to add further value. 

The key outcome is a set of requirements that will anchor all activity across design, build and testing. We will also learn about any scenarios that will inform our design decisions or planning. 

This supports us during the rest of the project, ensuring that we pursue technical strategies that map onto your needs and provide the best chances of success. 

3. Orchestrate 

During the orchestrate phase, we take the requirements as an input and design a solution that will meet them. This also covers elements like supporting infrastructure and productivity tools, custom components, third-party tools and integrations. 

The solution will be designed to meet your specific needs and internal challenges. During this phase, we will also consider your data preparation, migration approach and adoption strategy so it slots perfectly into your existing IT infrastructure. 

4. Nurture 

The nurture phase is where we undertake the configuration and build of the solution, bringing the vision to reality.  

With dedicated sprints and thorough testing at every stage (covering data migration, system integration and beyond), we will pilot you towards a finished solution that meets your business requirements, ready for user testing and the path to live. 

5. Engage 

In the engage stage, we involve users across your business in testing of the solution. This ensures it meets requirements and gives us scope to make any final adjustment before go-live. Most crucially, engaging users now is key to encouraging adoption later, with a solution that fits their needs. 

We’ll also prepare the project for live, such as engaging support teams and lining up user training. Data migration methods are also finalised. 

A cutover plan will be produced too, breaking down all the activity and sequencing that will move the solution into live use.  

6. Execute 

The execute phase focuses on preparing to push the button and go-live with your new solution.  

We’ll first move the solution into the production environment, where the final data load and checks will take place. We can also support communications to the wider business, ready for a successful launch. 

Then, we’ll handover the system to your support team, ahead of go-live, giving you total control of your new system. 

7. Reinforce 

In this stage, we reinforce the solution by providing any post-live optimisations and gathering lessons learnt to strengthen future iterations of your platform.  

Our project team will deliver a period of support for the solution post go-live, so you can support users through the early stages of the solution adoption.  

We will also formally onboard the solution into the managed services team to take on BAU support long-term.
